The situation
A 35-truck refrigerated carrier running Midwest-to-Southeast produce lanes had four trucks parked against the fence. Not a maintenance problem — a seat problem. Recruiting was one Indeed post, reposted whenever somebody quit, and a dispatcher fielding driver calls between load assignments.
The math on a scenario like this is unforgiving. A parked reefer is thousands of dollars a week in revenue the fleet has already paid for — insurance, payments, and plates keep running whether or not there is a driver in the seat. Every week a seat stays empty, the cost compounds, and the two-week lag before a qualified applicant even gets on the phone means each quit sets off a new cycle.
The applicants who did call in got voicemail, because the person answering was also covering dispatch. Drivers do not leave a second message. By the time the paperwork cleared on the ones who stuck around, the good ones had signed somewhere else.
What we'd build
We take the whole funnel, not a slice of it. Ads, screening, and DOT onboarding run under one flat fee per placement — the budget covers ad spend AND the work, so there is no line item to argue about and no ad account for the carrier to babysit.
The campaign is geo-targeted to the lanes, not to the terminal ZIP code. A reefer driver living two states away who already runs that corridor is a better prospect than someone local who has never pulled temperature-controlled freight. Sponsored posts on Indeed, CDL boards (Truckers Report, CDLLife, Class A Drivers), and Facebook ads sized to the operating area — we own the creative as well as the spend.
Pay range and home time lead the ad copy, because those are the two things that decide whether a driver clicks. Screening happens before the carrier's phone rings: resume review, MVR pre-check, employment history pull, and drug and alcohol consortium check. The fleet interviews drivers worth their time, and nobody else.
Then onboarding, so a placement is a driver in a seat rather than a name on a list: CDL verification, consortium enrollment, road test scheduling, employment paperwork. The driver shows up ready to roll on day one. If they quit or no-show inside 30 days, we re-run the campaign and place a replacement at no extra cost — the risk sits with us, not with the fleet.
